Boiler Decision Guide
Repair or Replace Your Boiler? How to Decide
For London homeowners deciding about a domestic gas boiler, assess repair first; consider replacement when a safe, supported repair is unavailable or repeated failures and the complete costs favour replacement. Age alone does not settle the decision. If you smell gas, leave and call the National Gas Emergency Service on 0800 111 999 from a safe place.
Compare safety findings, diagnosis, parts support and repair history. This guide concerns individual domestic gas boilers, rather than communal heating equipment. Explore our Boiler and Heating Guides for related advice.

Safety Comes Before the Repair-or-Replacement Decision
A suspected gas leak, carbon monoxide exposure or unsafe-appliance warning takes priority over deciding whether to repair or replace.
A safety warning identifies a problem requiring action. It does not, by itself, establish that the whole boiler needs replacing.
Smell gas
leave and call 0800 111 999 from a safe place before booking work. Avoid flames and electrical switches. Open doors or windows and turn off gas at the meter only if safe, without delaying leaving.
Suspected carbon monoxide exposure
get outside into fresh air and seek medical help through NHS 111, or call 999 for serious symptoms. Then contact 0800 111 999. Never delay medical help for a gas call. Treat a sounding CO alarm as real; carbon monoxide has no smell.
Unsafe appliance
follow the engineer’s warning notice and do not restart it. Never open the boiler casing or work on gas components.
Repair or Old Boiler Replacement: Compare the Evidence
Old boiler replacement should follow evidence about safety, repairability, reliability and complete costs, with repair assessed first.
Use these six factors to compare recommendations. If evidence is missing, obtain a diagnosis before choosing. An unresolved safety issue means stop using the appliance.
Safety findings
Request: the warning notice and explanation of the defect. Repair remains reasonable if the defect can be remedied safely. Replacement deserves assessment if a safe repair is unavailable. A repairable safety defect does not automatically require replacement.
Confirmed fault
Request: the diagnosed component and supporting findings. Repair remains reasonable for an isolated fault with a suitable remedy. Replacement deserves assessment where confirmed damage makes repair impractical. A suspected PCB or heat exchanger fault needs diagnosis first.
Parts availability
Request: the exact model, component reference and current availability. Repair remains reasonable where a compatible, manufacturer-supported part is available. Replacement deserves assessment where the necessary part cannot be obtained. “Too old” is not a component check.
Repeat failures
Request: dated repair records and recurring symptoms. Repair remains reasonable where one unresolved cause can be addressed. Replacement deserves assessment where several distinct failures make further repair less attractive.
Complete cost comparison
Request: written scopes for repair and complete installation. Repair remains reasonable where it addresses the fault at an acceptable cost. Replacement deserves assessment when the full comparison supports it. Avoid fixed percentage rules.
Suitability for the home
Request: an assessment of heating and hot-water needs. Repair remains reasonable if the existing arrangement remains suitable. Replacement deserves assessment if confirmed limitations justify changing it. Poor performance alone does not identify the cause.
Check the Old Boiler System Before Replacing the Appliance
An old boiler system needs diagnosis because a heating fault may involve the boiler, controls or circulation elsewhere in the system.
Check Parts Availability and the Pattern of Failures
A repair decision needs the exact part’s availability and the boiler’s repair history, rather than an assumption that every old model is obsolete.
Gather:
- Manufacturer and exact model.
- Approximate installation date from records.
- Diagnosed component and proposed replacement part.
- Previous repairs and whether the same symptom returned.
- Any uncertainty expected to remain after repair.
Ask the engineer to confirm compatibility and availability; do not source or fit gas components yourself. One failed component with an available replacement may support repair. Several independently confirmed failures may support replacement assessment. These are comparison examples, not predictions about your boiler’s remaining life.
- Heating does not respond: distinguish a thermostat or programmer issue from an appliance fault. Ask whether the controls are requesting heat correctly.
- Radiators heat poorly: distinguish circulation or water-quality problems from boiler output. Ask what checks support the proposed remedy; symptoms alone do not prove sludge.
- The boiler repeatedly stops: ask which fault has been confirmed and what evidence separates an internal problem from an external cause.
A replacement boiler does not automatically resolve an external leak or controls fault. You can record symptoms, read an accessible display and check user settings against the manual. Do not remove covers or test wiring.
What Does an Old Boiler Flue Mean for Replacement?
An old boiler flue needs assessment for condition, inspection access and compatibility with the proposed appliance.
The existing installation’s safety, whether a defect can be repaired and what a new boiler requires are separate questions. Some flats have concealed flue sections, which can make inspection access relevant.
Ask the surveyor:
- Can the existing flue route and condition be assessed properly?
- Could any defect be remedied safely?
- What flue system, terminal position and ventilation would the proposed boiler require?
- What inspection access or condensate-route changes would be needed?
Ask what must change and why. A flue is not suitable for reuse simply because it appears to fit. Do not open concealed spaces or alter ventilation yourself.
What affects the cost
Is Repair Cheaper Than the Complete Replacement Job?
Whether repair is cheaper depends on the confirmed repair scope and the complete replacement job, rather than the appliance price alone.
Compare written proposals using these checklists:
- Repair: diagnosis, parts, labour, necessary remedial work and any defects left unresolved.
- Replacement: appliance, flue, condensate route, controls, necessary system preparation, access, removal, commissioning and applicable notification.
Ask three questions before comparing totals:
- What is included, excluded and subject to tax?
- What circumstances could change the quotation?
- Does each proposal address the recorded fault and any associated system problems?
Previous spending helps reveal reliability, but a new purchase cannot recover money already spent. Keep potential running-cost changes separate from installation costs: they depend on the equipment, home and usage. Do not assume a particular saving or payback period.
Call for a price for your job once the required scope is understood.
What affects the cost?
The boiler, the fault, the parts needed and the work involved.
What to Ask Before You Agree to Replace an Old Boiler
Before you agree to replace an old boiler, ask for the diagnosis, repair option and a clear explanation of the replacement scope.
- What has failed?
- What findings support that diagnosis?
- Is a safe repair feasible, with a supported replacement part?
- What uncertainty would remain after repair?
- What would replacement change beyond the appliance itself?
- What commissioning records and Building Regulations notification would apply?
Gather service records, previous repair invoices and manufacturer warranty documents before the assessment. Ask to see the engineer’s Gas Safe ID and check that their work categories cover the proposed job. These questions help you understand either recommendation without treating age as the deciding factor.

Frequently Asked Questions
Should a 20-Year-Old Boiler Be Replaced?
A 20-year-old boiler should be assessed on safety, condition, parts support and repair history rather than replaced solely because of its age. Age makes checking support and reliability especially useful. Ask: is the required component still supported for this exact model? What do the service and repair records show? Neither age nor continued operation establishes that an appliance is safe.
What Is the Average Lifespan of a Boiler?
Worcester Bosch gives 10–15 years as guidance for a well-maintained boiler, but that is not an expiry date or a prediction for your appliance. It is manufacturer guidance, rather than a universal measured average. Maintenance, condition and parts support affect the individual decision. Expected lifespan is also separate from the duration and conditions of a manufacturer warranty.
Is Replacing a Boiler a Big Job?
The size of a replacement job depends on whether the boiler location, flue, controls and pipework also need changing. Keeping the same location can involve a different scope from relocation or a system change. Ask how access and the interruption to heating and hot water will be managed. Also ask who handles making good, commissioning and any applicable notification, with these details recorded in the proposal.
Can an Old Boiler Replacement Scheme Help Me?
Eligibility for an old boiler replacement scheme depends on the programme’s current rules; we do not offer grants or finance. Check current government guidance and your council’s energy-support information. Confirm that applications are open, your circumstances qualify and the proposed work is eligible before relying on funding. Energy-support programmes do not necessarily cover replacement of a gas boiler.
Does This Guide Cover an Electric Household Boiler?
An electric household boiler needs appliance-specific advice; this guide’s technical guidance and service routes concern domestic gas boilers. Confirm the appliance type using existing documentation or accessible identification, then seek the manufacturer’s appropriate support route. A communal-heating flat may have a heat interface unit rather than an individual boiler. Do not apply gas-flue advice to electric equipment.
Does a Missed Service Mean the Manufacturer Will Refuse a Repair?
A missed service can put a manufacturer warranty at risk, but the outcome depends on the terms applying to that boiler. It does not establish an automatic refusal. Gather:
- Warranty registration details.
- Applicable warranty terms and servicing schedule.
- Service records.
Check with the manufacturer before authorising work that might affect a claim. Manufacturer warranty conditions are separate from any installer promise, and the model and registration date matter.
